Why Internal Mobility is the CEO Advantage of the Next Decade

Your next great leader probably already works for you. There's also a good chance they're quietly updating their LinkedIn profile right now.


Every CEO has the same problem right now. AI is changing what your company needs from its people faster than you can hire for it. In Mercer's Global Talent Trends 2026 report, 65% of executives said they expect 11% - 30% of their workforce to be redeployed or reskilled because of AI.


You can't recruit your way out of that. There isn't enough talent on the market, and what's there is expensive.


The leaders who come out ahead will be the ones who get very good at one thing: moving their own people into the roles they need next.



Why Building Beats Buying


The shift is already underway. Gartner predicts one in five employees will need to be redeployed by 2030. It also expects HR teams to redirect about a third of their recruiting capacity toward internal mobility.


Outside talent is scarce and costly. In the same Mercer report, 54% of C-suite leaders named talent scarcity as the top force shaping their people plans. The long-standing research on external hiring isn't encouraging either. A well-known Wharton study by Matthew Bidwell found that external hires were paid 18% to 20% more than internal promotions, received lower performance reviews for their first two years and were more likely to be let go.


Your people already know your business. They know your customers, your systems and your culture. They're the fastest group to retrain.

Your People Are Ready to Move


Mercer found that 63% of employees would trade a 10% raise for AI and digital skills training. That's your workforce raising its hand.


They're also watching for their next step. Only 1.9% of U.S. workers quit in July, according to the Bureau of Labor Statistics. But in a Q2 2026 survey from TRC Talent Solutions, 61% of employed workers said they plan to look for a new opportunity in the next three months. Among mid-career professionals with 6 - 15 years of experience, more than 70% are actively considering a change.


If they can't find their next move inside your company, they'll find it outside.


Where Most Companies Fall Short


Gartner reports that internal mobility rates have stayed flat, even as organizations put more focus on closing skills gaps. LinkedIn's 2025 Workplace Learning Report found that only 15% of employees say their manager helped them build a career plan in the past six months.


The intent is there. The follow through isn't.


What the Leaders Getting This Right Do Differently


They treat talent as a company asset. Managers under pressure hold onto their best people. Reward the leaders who grow talent and send it on to bigger roles.


They know what skills they actually have. Ask most leadership teams "Who here could step into this role?" and you'll get a shrug or the same three names. Build real visibility into your people's skills and ambitions.


They post internally first, and they mean it. Nothing kills trust like an internal posting that everyone knows is already spoken for. Give internal candidates real consideration and honest feedback.


They make it a CEO-level metric. Track your internal fill rate for key roles the way you track revenue, and review it at the leadership table.


This Isn't "Never Hire Outside"


Some roles need a fresh perspective or expertise you can't build in time. The strongest organizations promote from within where they can, hire externally where they must, and stay clear eyed about which is which.


That judgment call is where most companies struggle, and it's where the right talent partner makes the difference.
